Buy vs Build: The Real Cost of DIY Data Platforms

Self-hosted or platform? Buy or Build? Here’s my hot take 🌶️, having seen this scenario play out many times.

Almost every tech leader says the same thing at some point:
”𝘞𝘩𝘺 𝘢𝘳𝘦 𝘸𝘦 𝘱𝘢𝘺𝘪𝘯𝘨 𝘧𝘰𝘳 𝘵𝘩𝘪𝘴 𝘦𝘷𝘦𝘳𝘺 𝘮𝘰𝘯𝘵𝘩? 𝘞𝘦 𝘤𝘰𝘶𝘭𝘥 𝘫𝘶𝘴𝘵 𝘣𝘶𝘪𝘭𝘥 𝘪𝘵 𝘰𝘶𝘳𝘴𝘦𝘭𝘷𝘦𝘴.”

Most of the time, the real question isn’t 𝗰𝗮𝗻 you build it. 👉 The question is: 𝘀𝗵𝗼𝘂𝗹𝗱 𝘆𝗼𝘂?
Paying €2000/month for Databricks or Snowflake feels expensive.

Meanwhile, if you DIY:

• months of developer time
• updates
• monitoring
• security
• maintenance

300k€ across two years to recreate 60% of the functionality. 😱

❌ Bugs are yours
❌ Downtime is yours
❌ Security incidents are yours

Oops, your requirements changed, now it’s outdated. Money in the bin. 😳

“But it’s not as customizeable, flexible, sovereign, compliant as what we can build ourselves!” Sure, but is it worth a 10x premium?

𝗔 𝗳𝗲𝘄 𝘀𝗶𝗺𝗽𝗹𝗲 𝗾𝘂𝗲𝘀𝘁𝗶𝗼𝗻𝘀 𝘁𝗼 𝗮𝘀𝗸 𝘆𝗼𝘂𝗿 𝘁𝗲𝗮𝗺:
✔️ Is this 𝗰𝗼𝗿𝗲 to your competitive advantage?
✔️ Is the 𝘀𝘂𝗯𝘀𝗰𝗿𝗶𝗽𝘁𝗶𝗼𝗻 𝗰𝗼𝘀𝘁 higher than the 𝗿𝗲𝗮𝗹 build + maintenance cost?
✔️ Do you have strict privacy, security, or regulatory constraints that a platform cannot meet?

If the answer is 𝗻𝗼, just pay the subscription.

Of course there’s always nuance. Reevaluate once things start to grow!

Sometimes the smartest architecture decision is a credit card. 😎

𝗣𝗦 I’ve worked with Spark for ~8 years, trust me, it’s not something you want to be self-hosting unless you have to. Managed platforms all the way.
